The ads dashboard reports one lead count, your managers are working a smaller one, and nobody can explain the difference. Usually it is not the advertising. It is the path between the ad account and the person who should call back.

Two Numbers That Never Match

Open your ads dashboard and look at how many leads it counted last month. Then ask your sales team how many they actually worked. The two numbers almost never match, and the second one is always smaller.

The gap between them is the most expensive line in the report, and it is the one nobody owns. The ad account is certain it delivered. The manager is certain they called everyone who came in. Both are usually telling the truth.

Where the path tears

A lead does not travel from the ad to your manager by itself. It moves through whatever you assembled over the years: a form, an inbox, two messengers, a phone that belongs to a person rather than to a company. Every handover is a place where the lead can stop moving.

Four of them account for most of the losses:

  • Leads that stay inside the Meta ads account, waiting for someone to open Ads Manager and export them by hand.
  • A website form that emails info@, an address that also collects invoices, newsletters and spam.
  • Part of the flow arriving in Instagram DMs, watched by whoever runs the content, not by whoever sells.
  • The rest landing on a manager's personal WhatsApp, mixed in with family photos and delivery notifications.

None of this is a failure of intent. The export gets done, eventually. Someone opens info@ while looking for something else. The content person forwards the DM when they remember. By then the earliest names have gone cold, and a cold name looks exactly like a bad lead in the report.

A lead is rarely lost because nobody wanted it. It is lost because nobody saw it while it was still warm.

IRSIP Construction

On the IRSIP Construction project in the UK we wired Facebook Lead Ads straight into the CRM. No CSV, no manual export. A lead lands in the system in seconds instead of hours, with an owner attached to it.

The April campaign ran 23 days at GBP 15 a day and produced 131 leads at GBP 1.35 each. For UK construction the normal range is GBP 5 to 20 and above. A garden room there sells from GBP 10,000, which is what makes the arithmetic of one lost lead uncomfortable.

What this does not fix

An honest limitation: connecting the channels does not improve the leads themselves. If the campaign attracts the wrong audience, you will now see the wrong audience arrive faster and in one place. Some businesses connect everything and find out the real problem was the offer, or the price, or the region they targeted. The plumbing only guarantees that what you paid for reaches a person who is responsible for it.

Open the ads dashboard for last month. Then open whatever your managers actually work from, and count. If the two numbers match, your problem really is the advertising, and that is a different conversation. If they do not match, you have already paid for the leads sitting in the gap.
